We Built a Productized $4,500 AI Automation Audit. Here's the System Behind It.
Most "AI automation consultancies" are repackaged Zapier shops with a sales process. We built one that sells a fully productized $4,500 audit — pay via Stripe, fill an intake, receive a strategic 2,000-3,500 word roadmap inside a week. Zero founder time per customer.
Here's the system.
The unit economics that justify it
A productized service only works if the marginal cost per customer is dramatically lower than the price. For the Solidus Audit:
- Price: $4,500
- Cost per audit: ~$3-6 in Claude Opus tokens (the entire deliverable is AI-written from a framework-encoded prompt)
- Customer-facing infrastructure: ~$50/mo (Vercel + Supabase + Stripe + Resend)
- Founder time per audit: zero (system runs end-to-end)
- Gross margin: 99.8%
The pipeline
The system has six stages. Each one runs without human intervention:
- Stripe checkout completes. Webhook fires.
- Audit row inserted. Database row + unique access token.
- Welcome email sent. Personal email from Aiden's address (with reply-to) containing the intake link.
- Customer fills intake. 10 fields covering industry, stack, workflows, pain points, goals, constraints.
- Audit runner kicks off. Crawls the customer's site (up to 8 pages), feeds intake + crawl to Claude Opus with a framework-encoded system prompt.
- Report renders + email delivers. Status auto-updates from queued → crawling → analyzing → ready. Customer gets an email with executive summary + link to full report.
The framework-encoded prompt
The single highest-leverage piece of code in the whole system is the audit prompt. It's about 1,800 words. It encodes the methodology a senior automation consultant would apply — without the methodology, the same Claude model produces generic AI-slop output.
The structure:
- Hard rules. No fluff openers. No "may / might / could." Commit. Cite the source of every concrete claim. Be specific about effort + cost + impact.
- Output structure. Strict JSON with seven sections: executive summary, current state, quick wins, strategic builds, tech stack recommendation, 90-day roadmap, next step.
- Quality bar. "The customer paid real money. The report has to be worth more than the bill."
- Specific recommendation rules. Tools we trust by name. Effort estimates in "1 week, 1 person OR 3 days with external help" format. No vague time ranges.
Why this works as a business
Three properties of this architecture matter:
1. It compounds. Every audit produces a customer who might upgrade to a $25K-150K build engagement. The audit IS the marketing channel — it's the lowest-friction way to experience the methodology.
2. It scales. The same system handles 1 audit per week or 50 per week without operational difference. Founder time per customer stays at zero.
3. It validates demand cheaply. If the audit doesn't sell, we know quickly. No long sales cycle, no expensive enterprise pilot, no slow learning. The market tells us within weeks whether the offering resonates.
What this can't do
Productized AI services have limits. The audit doesn't replace a multi-week consulting engagement — it can't handle deep custom IP review, regulatory analysis, or stakeholder-driven scoping. For that, you book the $25K Single-Workflow Build or the $75-150K Full Network — and those engagements ARE founder-led because the economics justify the time.
The audit is the entry point. The compound business is everything that follows.
The bigger pattern
The interesting thing about this isn't the audit itself — it's the pattern. Most knowledge work that gets sold as "consulting" today could be productized using the same approach: framework-encode the methodology, build the delivery pipeline, charge a fixed price for a defined outcome.
We're going to keep building examples of this pattern. The next ones we ship will look very different from the audit but use the same architecture. The interesting product question isn't "what AI features should we add" — it's "what knowledge work that's being sold by the hour today could be sold as a defined deliverable instead."
